What is Performance Max, and should a home-services business use it?
Performance Max is Google’s automated campaign type. One budget runs across every Google channel, and Google’s AI picks the placements and bids. It was built for online stores with a product feed. For most local home-services accounts, the honest answer is no. Run Search first.
Here is the short version. Performance Max is easy to switch on and hard to see inside. On a lead-gen account with a small budget and thin data, that is a bad trade. You hand Google control before you have taught it what a booked job looks like.
Search does the opposite. You pick the exact problem you show up for. You see every search term. You know what each click cost. That control is worth more than reach when your budget is small and your data is young. If you sell foundation repair, you can put every dollar in front of people typing “cracked foundation repair” and nowhere else. That is the whole reason a foundation repair account is built on Search first.

How does Performance Max work?
You give Performance Max three things. A goal, a set of assets, and audience signals. Google’s AI does the rest. It decides which channel shows your ad, who sees it, and what you bid, in every auction. You do not pick keywords. You do not pick placements.
The assets are your headlines, descriptions, images, a logo, and video. Google mixes and matches them across channels. The audience signal is a hint about who to start with, not a hard rule. Google can and will go past it.
The channel list keeps growing, too. Google added Waze to Performance Max in the United States, so a business can show as a pin on a driver’s map. That one only applies to store goals campaigns, which most contractors do not run, but it shows the direction. Every new channel is another place your budget can go without you choosing it.
Bidding runs on Smart Bidding, Google’s auction-time bidding. Google says plainly in its own help docs that Smart Bidding needs conversion tracking turned on to work.[2] Hold that thought. It is the whole problem for a new account. More on how it bids in our Smart Bidding guide.
What is the difference between Google Ads Search and Performance Max?
Search and Performance Max are both Google Ads. The difference is control. With Search, you pick the keywords, see every search term, and know what you paid for. With Performance Max, Google picks the placements and the searches, and asks you to trust the result. You get reports on what happened. You do not get the dials. Search is intent. Performance Max is reach.

The row that catches most contractors is “what you can see.” This part has improved, and it is only fair to say so. Performance Max now gives you a search terms report on every campaign, plus reporting broken out by channel and by asset. It is not the sealed box it was at launch.
What you still do not get is the steering wheel. You cannot bid on a keyword. And your negative keywords only cover the Search and Shopping side of the campaign, not YouTube, Display or Gmail.[3] So you can see where the money went. You just cannot tell Google where to send it next.
What are the two real benefits of Performance Max for a contractor?
Two, and only once your account is ready. First, reach. Performance Max finds people on YouTube, Gmail, Maps, and Display that a Search-only account never touches. Second, less hands-on work, because the AI manages the bids and placements for you. Both only pay off once Google has real booked-job data to aim at.
Notice what is not on that list. Cheaper leads. The lower cost per lead you see on the report is usually a measurement trick, not a real saving. We cover why in the burn section below.
Do you have to pay for Performance Max, and how?
There is no separate fee for Performance Max. It runs in the same auction as the rest of Google Ads. You set a daily budget and a goal, either Maximize Conversions or Maximize Conversion Value, Google’s goal-based bid settings. Google then spends toward that goal across every channel. You pay as clicks and conversions happen, not a flat rate.
One thing to watch. Performance Max spreads your budget across six channels at once. On a small budget, that spread is thin. A little on YouTube, a little on Display, a little on Search. None of it deep enough to book steady work. If you have a crew to keep busy and $3,000 a month to do it with, you want all of that money in front of the person typing “burst pipe” or “roof leak repair” right now. Search puts the same dollars where those people are.
When does Performance Max burn a local budget?
Performance Max burns a local budget in four common cases. A small daily budget spread too thin. Weak or missing conversion data. No Search campaign underneath it. And brand-search cannibalization, where it bills you for people already searching your name.
This is the part Google does not put on the box. Remember the $72 versus $104 gap? A lot of that cheaper number is not new work. Performance Max is happy to take credit for the customer who already knew your name and searched for it. It counts easy conversions your brand and Search would have won anyway. So the lead looks cheap on the report, and your phone rings no more than before.
The fix starts with data. Performance Max cannot tell a booked job from a junk form unless you feed it that signal. That is why counting your conversions properly is not optional. Without it, the AI aims at noise and spends fast doing it.
It also needs a fence around your brand. Left alone, Performance Max eats your own brand searches and calls it a win. Brand exclusions stop that, and holding your own name in the search results covers how.
Before you judge any campaign, work out the lead cost you should be measuring against. A cheap lead that never books is the most expensive kind.
So if anyone is pitching you Performance Max as the way to cut your lead cost, put one question to them first. How will we know which of these leads turned into booked jobs? If there is no clear answer, the cheaper number on next month’s report is the kind described above, and your crew will be no busier for it. When does Performance Max actually earn its budget for home services?
Performance Max earns its budget in a narrow set of cases. A mature account with months of clean data. Strong booked-job signals fed back to Google. A Search campaign already capturing live demand. And a budget big enough to feed six channels, not starve them. Meet all four and the extra reach becomes a real gain.
The signal that matters most is offline conversions. That means telling Google which leads turned into booked jobs, not just which ones filled a form. One caution on the numbers. Google’s own figure says every $1 on Ads returns $8 in profit. Read the footnote. That $8 bundles free organic clicks. The ads-only figure is $2. It is Google’s estimate of Google’s own product, not independent research. Treat it as a starting point, not a promise.
How do you run Performance Max safely if you can’t avoid it?
If Performance Max is going in anyway, run it on a leash. Keep Search running as your base. Add brand exclusions. Tie your conversion goal to booked jobs, not raw form-fills. Feed offline conversions. And give it enough budget to matter. Set up this way, it supports Search instead of robbing it.
Here is the checklist we use:
- Run Search first. Let Performance Max sit on top for extra reach, not as the main event.
- Add brand exclusions so it stops billing you for your own name.
- Add negative keywords to block junk and off-topic searches. You can now set these on the Performance Max campaign itself, not just at account level, and you can apply a saved negative keyword list to it. They cover the Search and Shopping side only. See negative keywords.
- Read the search terms report. Performance Max has one now, on every campaign. Check it monthly and turn the junk into negatives.
- Set the conversion goal to a booked-job signal, fed by your offline conversion uploads.
- Build one campaign, with asset groups split by service. An asset group is Google’s word for one bundle of headlines, photos and video, so you would have one for water damage and another for mould remediation. Only build a second campaign when the goal is truly different. Give any dedicated remarketing its own small slice, around 10 to 20% of the budget.
Each asset group needs a full set of creative. Here is the build spec:
- Text: at least three headlines of 30 characters or less, and at least one of those has to be 15 characters or less. At least one long headline of 90 characters. At least two descriptions of 90 characters. You can add more, up to 15 headlines, 5 long headlines and 5 descriptions.
- Images: a landscape image (1200 x 628 recommended, 600 x 314 the smallest allowed), a square image (1200 x 1200 recommended, 300 x 300 the smallest allowed), and a square logo (1200 x 1200 recommended, 128 x 128 the smallest allowed). A vertical image at 960 x 1200 helps as well. Keep each file under 5 MB.
- Video: supply your own, at least 10 seconds. If you leave it blank, Google builds one from your other assets, and it is usually weak.
One note for contractors. That asset spec was built around an ecommerce product feed. You do not have one. So your text, images, and video carry all the weight. Make every asset specific to the job and the service area. In practice that means real photos off your own jobs: the crew on a roof, a relined drain, a dried-out basement, a van parked in a street people recognise. Stock photos of smiling strangers will not do it. Put someone on your team in charge of taking site photos for two weeks. You will end up with better assets than most firms you compete with.
There is one more setting worth finding before you launch. Google’s AI does not just choose which of your assets to show. It also builds new video from them, and it can turn one of your text assets into a spoken voice-over on a video you never recorded. Google switched that voice-over on for advertisers in early 2026, and the window to opt out before it turned on closed on 20 March 2026. The control is still there. To switch it off, go to Campaign settings, then Asset optimization, then Video, and untick Enhancement.[4] Check this on any account you took over. Your name and your promises can end up in a voice you never approved.

Is Performance Max the same as Google Ads? No. Performance Max is one campaign type inside Google Ads. Google Ads also includes Search, Display, Shopping, and more. Performance Max is the automated, all-in-one option where Google’s AI runs the placements and bids across every channel from a single budget.
What are three benefits of Performance Max? Wider reach across every Google channel, less day-to-day management because the AI handles the bids, and one budget instead of many. For a home-services account, those benefits only pay off once you have strong booked-job tracking. Without that data, the reach just spends faster.
Does Performance Max use keywords? Not the way Search does. You cannot add a keyword list and bid on it. You can give Google up to 50 search themes per asset group as a hint, and you can add negative keywords to keep it off searches you do not want. But Google still decides the actual searches, and the negatives only cover the Search and Shopping side. That loss of keyword control is the main reason we run Search first for lead generation.
What is the difference between Smart campaigns and Performance Max? Smart campaigns are Google’s simplest option, aimed at small businesses that want a quick setup on Search and Maps. Performance Max is more advanced and runs across every channel with far more reach. Both hand control to Google. Performance Max simply reaches wider and needs more data to behave.
How should I split my budget between Performance Max and Search? For most local home-services accounts, put Search first and give it the bulk of the budget. Add Performance Max only once Search and booked-job tracking are working, and start it small. If your budget cannot feed both, keep it all on Search.
